Automating Store Opening Handoffs for a Footwear Retailer

A footwear retailer connects real estate decisions, construction handoffs and weekly opening reviews in one accountable site workflow.

The challenge

An updated decision has to reach the next team.

The retailer managed new locations, remodels and relocations through several departmental systems. Real estate collected landlord documents, design arranged surveys, and pre-construction prepared cost estimates and schedules before committee review. Legal, permits and construction followed.

IT-managed installation dates and costs sat outside the main tracker. Architects, procurement and construction maintained separate records, and contractor bids were compiled in a spreadsheet. Weekly reviews needed live changes to approval months and project status, while executives wanted a concise milestone chart.

Moving a capital approval to a later month affected construction and IT readiness. Recording the decision was only the first step: the change also had to reach downstream owners.

The workflow

One site record for milestones and accountability.

Nodomo became the shared record for opening milestones while departmental systems retained their specialist work. A reusable workflow connected real estate intake, design surveys, estimates, committee review, lease execution, permits, bidding, procurement, low-voltage installation and handover.

Owners, predecessor gates and evidence stayed attached to the same site. Connections to existing project and document systems brought key dates and status updates into the common view. Procurement and IT updates could be seen without requesting another report.

The weekly review

Make the decision once. Keep its context.

Microsoft Teams delivered task requests to internal owners and approvers. Contractors could act through direct links. Reminders and overdue escalations went to named owners, with decisions captured against the opening record.

Backward scheduling tied remaining work to the proposed opening date. Revised approval timing recalculated dependent dates, while blocked predecessors remained visible. The portfolio view separated external decisions from internal handoff delays.

The weekly review used a live table of sites, approval months, statuses, next milestones and projected opening dates. Participants could update dates and status during the discussion. The same data supplied the concise milestone chart needed for executive reviews.

What comes next

Carry the shared model into the next site.

The operating model extends across new stores, relocations and remodels. A common site workflow gives real estate, construction, procurement and IT a shared view of the decision and the next action it requires.
